Week one — data and systems inventory

We catalogue the source systems that matter, assess data quality and lineage, and document where sensitive data lives and what governs it.

Week one — stakeholder interviews

Structured sessions with process owners, IT, privacy and security to surface both the opportunities and the constraints nobody wrote down.

Week two — use-case scoring

Candidate use cases scored on value, feasibility, data readiness, risk and time to first result, using a rubric we leave with you.

Week two — governance gap analysis

Your current policies measured against what production AI actually requires, with the specific gaps named.

Week three — target architecture

A reference architecture for your environment: platform options, data residency, identity integration and estimated run costs.

Week three — roadmap and readout

A phased roadmap with costs and dependencies, presented to your leadership team with the assumptions open to challenge.

Finding the one viable use case among twelve

A health authority had a backlog of AI requests from clinical and administrative teams. The assessment found that most depended on data that could not legally leave the province, narrowing the field to three candidates buildable on in-region infrastructure.

Outcome — A shortlist that had already cleared the residency question before design began.

Preparing for an AI procurement

A municipality needed to write an AI services RFP but could not describe its own requirements. The assessment produced the technical and governance sections of the RFP as a by-product.

Outcome — A procurement document grounded in the actual estate rather than vendor marketing.

Higher education

Establishing a baseline before a platform decision

An institution was weeks from signing a large analytics platform contract. The assessment showed two of its three intended workloads were blocked by data quality issues in the student system, not platform capability.

What exactly do we receive?

Four artefacts: a data and systems inventory, a scored use-case shortlist with business cases, a governance gap analysis, and a costed phased roadmap — plus a leadership readout session.

Is this tied to a follow-on contract?

No. It is priced and scoped as a standalone engagement. Many clients continue with us; some take the roadmap and run it internally or tender it.

How much of our team's time does it need?

Roughly eight to twelve hours of interview time across your stakeholders, plus read access to the systems in scope. We do the rest.

Can it be scoped to one department?

Yes. A single-department assessment typically runs two weeks instead of three.
